What an AI consulting firm does.

Two very different businesses use the same words, and telling them apart is the entire decision.

The first assesses. It interviews your staff, scores your readiness, ranks opportunities and hands you a report with a roadmap in it. That has real value when the organisation is large enough that nobody can see the whole picture. In a five to ten person office there is no hidden picture.

The second builds. It picks a task, connects it to the software you already pay for, puts it in front of real work and stays responsible for it. That is the version a small professional practice needs, and it is a smaller part of this market than the advertising suggests.

Readiness is the word to watch, because it means nothing on its own. Ask what specifically would be different in your office in six weeks. If the answer is a document, you are buying assessment. If it is a task that no longer requires a person, you are buying a build.

Five signals of a real AI firm.

Five signals. The first one eliminates most of the field.

Something they built that you can look at. A working system, a live tool, a published artifact. A slide showing a workflow diagram is not evidence that a workflow shipped.
A named human who does the work, and access to that human after you sign.
A clear answer about where your data goes. Which model, hosted by whom, and whether your text is used for training. A firm that waves at this is not one to hand client files to.
Ownership on your side. The accounts, the keys, the logs and the built system belong to you, and you should be able to take them.
Willingness to say no. The most reliable signal in this category is a firm that tells you one of your three ideas is not worth automating yet.

Who builds it, and will I talk to that person?
Which of my existing tools will this touch, and have you confirmed they allow it?
Where does my data go, and is it used to train anything?
Who owns the accounts, the keys and the system when we are done?
What is not included?
What does it cost to run every month after you hand it over?
What happens the first time it does something wrong, and how would I know?
If this is an assessment, does the fee come off the build?

04 · ai consulting red flags

AI consulting red flags.

The deliverable is a report and the build is a separate future conversation with no price attached.
A free scored quiz as the front door, with no explanation of why you would pay for anything after taking it. None of them tell you what to do on Monday.
No answer, or an uncomfortable one, on where your data goes.
Percentages with no source. Numbers like a ninety percent improvement, with no business named, no before figure and no date, are decoration.
A promise to replace staff. Real projects start by removing one task, and a pitch that opens with headcount is selling a fantasy.
Nobody asks what your worst repeated task is. If the first meeting is about the technology rather than your week, the fit is wrong.
An entity or credential you cannot verify. Look up the company, look up the person, and check that the badges on the site are real.

The published market has a hole in the middle, exactly where a small professional practice sits. At the bottom, free assessments and low cost automated reports with no human attached. At the top, firms quoting five figure builds with a retainer behind them. Between those two, almost nothing is priced in public.

That is why I publish mine. The AI Systems line is $1,000 a month, three months, then month to month, no setup fee. It covers the after hours answering, the automations between your tools, custom builds and training your people. Two lines together are $1,799 and three are $2,499.

Search cost is usually the next question in the same meeting, because the AI work and the being found work are often bought together. Same answer, same number, separate line.

One rule worth applying to anyone you hire. If a firm charges for an assessment, ask whether the fee comes off the build. A firm confident in the build says yes without hesitating.

How much does SEO cost next to an AI project?
The same number, $1,000 a month, because both are one service line here. That is the useful comparison: an AI build is usually a one-off with a maintenance tail, while search is a monthly line that compounds, and most owners should know what the first one bought before starting the second.
What is the difference between an AI readiness review and an AI compliance review?
A readiness review asks whether your business could use these tools and where. A compliance review asks whether the way you already use them breaks a rule you are subject to, which matters in healthcare, finance and law. The two are almost never the same engagement, so say which one you want in the first sentence.
Can I just ask ChatGPT to audit my business?
You can, and it will give you a decent list of generic opportunities, because it does not know your software, your staff or your data. What it cannot do is confirm that your practice management system will let anything in, and that single fact decides whether half the list is possible.
What should the first engagement produce?
One task that no longer needs a person, running on real work, with a log you can read. If the first engagement produces a strategy and no working thing, the money went to the wrong place for a business your size.
How much does this cost?
Mine is $1,000 a month for the AI Systems line with no setup fee. Elsewhere in this category the shape is a project fee in the five figures plus a monthly, which is heavy for a five person office.
Do I need an AI specialist or my existing marketing person?
If the work is inside your marketing, the person already accountable for your marketing should own it, because the hard part is deciding what to say and to whom rather than which model to call. If the work is inside your operations or records, that is a different skill set and a different hire.
Will this replace my staff?
Not at this size, and anyone promising it is selling. What it does is take the repeated work off the people you already have, which is why the honest measure of success is which task stopped rather than which person left.
