Owners of professional firms in The Valley with five to twenty five staff, where software already runs the practice and somebody has started asking about AI. Attorneys, dentists, accountants, clinics, med spas.

It is written for the owner, not a technology team, because most firms this size do not have one. Being pitched an AI project and want to know which parts are real, spend these five minutes first.

AI READINESS

The nine assessment questions.

Nine questions across three areas. No jargon, and nothing you would need to ask your IT person. Each one is about how your practice runs today.

They are all here. Answer them on paper or in your head, and every question is written so that yes is the good answer. The column beside each one says what your answer means and what to do about it.

Score the three areas separately and never as one number. Three yeses in an area and that area is not what is stopping you. One or two and that area is the work, and it is usually work you can do yourself for nothing. Zero and you start there and nowhere else.

Your data

Questions one to three. Where your client information lives, whether the real version is in the system or in a spreadsheet beside it, and whether you would trust it enough to let software act on it. This is the area that decides most of the answer, and it is the one nobody asks first.

Your process

Questions four to six. Which work repeats every week the same way, which of it happens only when one person remembers, and what reaches a client late because it waited on you. Repetition with a clear finish line is where AI pays. Judgment is not.

Your team

Questions seven to nine. Who besides you would open a new system on a Monday, what became of the last tool you bought them, and which number you would expect to move. A good build with no owner stops being used inside a month, which is the most common way this fails.

2. Does the real version of your client information live in your main system rather than in a spreadsheet beside it?There is one place to point at, so there is one place to improve.The spreadsheet is the project. Close that gap before you buy anything.
3. Would you trust what is in that system enough to let software send something to a client based on it?You are ready for work that touches clients, not only work that stays inside the office.Keep the first job internal until you would. That is a real starting point, not a consolation prize.
4. Can you name one job your team does every week, the same way every time?You have just named the first job worth handing to software.The honest answer is not yet. There is no repeated job to hand over, and buying a tool will not create one.
5. Is there a job that only happens when one particular person remembers it?That is the second one to hand over, and it is the one quietly costing you most.Your habits are better than most firms your size. Look at what is slow rather than what is forgotten.
6. Does anything reach a client late because it was waiting on you?You are the bottleneck on that one thing, which makes it the easiest thing to give away.Nothing is queued behind you, so look for volume rather than speed.
7. Is there somebody other than you who would open a new system on a Monday morning?Whatever you start has a chance of surviving past the first week.Then it has to fit inside your own day, so start smaller than you think.
8. Is your team still using the last tool you bought them?Your firm can absorb something new, which is rarer than it sounds.Find out why that one died before you buy the next one. It is almost never the software.
9. Could you say out loud which number you would expect to move if this worked?You will be able to tell later whether it worked.Name the number first. Not naming it is how the last spend became something nobody could account for.

What is AI readiness assessment?

A structured check of whether a business has what AI needs to be useful yet: information it can act on, work that repeats the same way, and somebody who owns the outcome. It answers where to start, and sometimes it answers not yet.

How to measure AI readiness?

Score three things separately and never as one number. Data, meaning where client information lives and how clean it is. Process, meaning which work repeats with a clear finish line. People, meaning who would use it and who owns the result. A single blended score hides which one is actually blocking you.

What are the four pillars of AI readiness?

The exact four vary by whoever wrote the framework, but they converge on strategy, data, technology and people, with governance folded into one of them. For a firm with five to twenty five staff, three of those matter and the fourth is a document nobody will read, which is why this assessment scores data, process and team.

How to pass an AI assessment?

There is nothing to pass. A low score is not a failing grade, it is a shorter list of what to fix first, and a high score on a firm with no repetitive work still means the honest answer is do nothing yet.

Will this try to sell me an AI project?

The report names one starting point, and plenty of the starting points it names are things you would do yourself for nothing. If the answer for your firm is not yet, it says not yet. If the fix is not something I do, I will say so.
