How to measure AI ROI.

Name one business number before you start, write down what it reads today, and date that record. Everything else is a story told after the fact.

The number has to be one your partners already argue about: new matters a month, new patients, booked consultations, collections, or hours recovered on a task that is genuinely tracked. A number invented for the project will not survive its first hostile question.

The failure I see most is not a bad tool. Nobody wrote down the before. Six months in, the thing may well be working, and there is no way left to prove it.

These come up in almost every room, in roughly this order. Have the answer written before the meeting rather than composed inside it.

One number, named up front, with today's reading and today's date beside it.

What did it read before we started

If the answer is an estimate, say estimate. A confident guess is the thing that gets caught.

What would have happened anyway

Seasonality and a growing market both flatter a project. Name the baseline trend or somebody else will.

What does it cost in total

Subscription, build, and the time your own people spend on it. Leaving the third one out is how these projects lose credibility later.

Who is accountable if it stalls

One name. Shared accountability reads as nobody's.

What breaks if it is wrong

Every automated system is wrong sometimes. The question is what it touches when it is.

Who can check the work

Somebody other than the person who built it, using a record they can open themselves.

What is the exit

What happens to the data, the accounts and the process if you stop next quarter.

When do we decide

A date on the calendar to keep it, change it or kill it. Without one it renews itself forever.

Why AI projects fail to show ROI.

Rarely because the technology did not work. Usually because the project was never set up to be measured, and by the time anybody asks, the evidence would have had to be collected six months earlier.

The second cause is a metric nobody outside the project cares about. Time saved on a task that was never tracked cannot be proven, and a partner group is right to discount it.

No before reading, so no after comparison is possible.
A metric invented for the project instead of one the business already keeps.
The cost of your own people's time left out of the total.
No date to decide, so the spend renews by default.
No record anybody outside the project can open and read.

Four things, in one place, dated: the number and what it read at the start, what was changed and on what day, what it reads now, and what else was going on in the market during the window.

That is a page, not a dashboard. A dashboard shows the current state and hides the history, which is the part under dispute.

How long before we can judge it?
One full sales cycle for anything touching revenue. For an internal process, one full month of normal operation with nobody babysitting it.
Is time saved a real return?
Only if the time was measured before and the recovered hours went somewhere you can point at. Otherwise it is a feeling, and it will be treated as one.
What if the number does not move?
Then you kill it on the date you set, and you have a dated record explaining the decision. That is a good outcome, not a failed one.
Who should own the record?
Somebody who is not the person doing the work. If the only account of the work comes from the person being paid for it, there is nothing to check.
